The System

Most CEOs have an operating system for finance. Almost none have one for revenue.

Seafoam deploys a revenue operating system that makes marketing as structured, measurable, and accountable as every other part of your business. Three phases. Diagnose. Build. Run.
Phase 1

Diagnose

The retainer runs intensively in its opening months, $12,000/month for three months, while we audit your entire revenue system and hand you a prioritized roadmap you carry into the rest of the retainer.

What you get

A full picture of where your revenue system is underperforming, mapped against specific business KPIs, your conversion rates, your average deal size, your retention rate, your proposal-to-close ratio. The journey map shows us exactly where the leverage lives. Then we do the math.

  • A 5% uptick in your proposal-to-signed-contract rate is worth $X per year.
  • A 10% improvement in your at-risk customer retention is worth $Y.
  • A shift in your inbound ICP mix is worth $Z.

The projections aren’t guesses, they’re your numbers, applied to specific moveable factors. You walk out knowing where the money is, what each move is worth, and in what order to chase it.

In those opening months, we shop you. We review recordings of your sales calls, and sit in on a live one where helpful. We click your ads on mobile at 9pm. We sit in the room while your top rep pitches. We interview your customers, the one who just bought, the one who just churned, the one who’s been loyal for a decade. We read every email in your library, every deck your reps use, every review a customer has ever posted. We look at your CRM the way your CFO looks at your books.

By the end, we know your business the way you know it. Sometimes better.

What the intensive stage actually looks like

Week 1
Strategic Alignment

We meet with you, your sales lead, and your marketing lead. We listen. What do you think your business is? Who do you think your best customer is? What have you tried that worked? This is the baseline everything else gets measured against.

Week 5
ICP Workshop

We come back with data on who is actually buying, who is actually profitable, who is actually churning. You come back with your hypothesis. The gap between those two answers is often the most useful conversation you have had about your business in years.

Week 8
Current Journey Workshop

You walk into a conference room with your top leaders. In front of you is a full map of how your customers actually move through your business, seven stages, every touchpoint, every place trust builds or breaks. You fill in what we missed or got wrong.

Week 12
Roadmap Presentation

The prioritized plan, with real financial projections built from your own KPIs. What to change, in what order, and what the top-priority initiatives are projected to be worth. You have been in the room for everything that led here, so it is not a reveal. It is a conclusion.

Four working sessions is the part you see

Between them, we:

  • Read your entire website and a decade of public-facing content.
  • Review your sales calls, sit in on a live one where helpful, and walk through your proposal process.
  • Run industry research and analysis: how your category is moving, who’s winning, who’s losing, and what the buying journey looks like.
  • Audit your existing marketing data: what you have, what’s clean, what’s missing, and what it’s telling you.
  • Interview your top rep, your longest-tenured employee, a customer who just bought, and a customer who left.
  • Audit financial KPIs, your CAC, LTV, margin, conversion rates, retention, and run roadmap projections.
  • Audit your existing measurement and RevOps stack to scope what Phase 2 will need to build.

Most companies would need six consultants to do this, a market researcher, a CRO analyst, a CRM specialist, a brand strategist, a sales operations person, and a project manager. We’re one team.

Phase 2

Build

Two things get built side by side: the measurement system underneath your revenue, CRM, attribution, reporting, and the marketing infrastructure the roadmap calls for.

What you get

  • A complete revenue operating system your company owns.
  • The measurement layer that tells you what every dollar produces.
  • The execution layer that actually produces.

Most agencies build campaigns. We build the measurement system that tells you whether those campaigns worked, the one no one has ever built for you before.

Phase 3

Run

The system is live. We run it. And we become the marketing leadership your business has probably never had. You have a rhythm a CMO brings, without a CMO salary.
Monthly
Financial Review
••••••••••••

Revenue, CAC, LTV, pipeline, what moved and what didn’t. In dollars. If something is off, we name it and decide what to do. You’ll know what happened last month and why.

Quarterly
Strategic Recalibration
•••

Are we still pointed at the right targets? What has shifted in your market? What has shifted in your business? The roadmap adjusts.

Annually
Full Strategic Reset

Review of the roadmap, the ICP, the market, and the budget. Next year’s plan built with you, not for you.

Where Seafoam works best

The businesses we produce the biggest wins for have a specific shape, not a specific revenue number. If you’re looking for a project or a quick fix, we’re not the right fit :(
But we’re happy to recommend someone who is!

Right Fit

  • Mid-market companies where senior leadership is still in the room for strategic decisions.
  • Companies without a full in-house marketing function — or with one that’s stretched past what it was built to carry.
  • Leaders who think in financial terms and want marketing accountable to revenue.
  • Companies willing to invest in understanding the problem before jumping to tactics.

Wrong Fit

  • Startups looking for their first customers.
  • Companies with a strategic CMO who owns marketing decisions.
  • Companies that want “more social media posts” or a campaign.
  • Anyone looking for the cheapest option.
