ICP & Customer Intelligence

What this is
We build a complete picture of your ideal customer, grounded in both your data and real conversations about the business you know better than anyone, and restructure your marketing, messaging, and sales process around attracting and retaining more of them.
The work is part data, part conversation
Every engagement looks a little different depending on what you already know, what you already have, and where the gaps are, but the shape is the same.
The data side: We start with what you already have and don’t often look at. Your CRM. Your sales records. Your customer service history. Your finance data. Most mid-market companies are sitting on most of what they need to answer this question, and nobody has ever reconciled it across systems. Where the data is thin or missing, we say so rather than inventing it.
The conversation side: Depending on where the data is clearest and where the questions are sharpest, we pair the data with the conversations that matter most. That might mean interviewing some of your longest-tenured customers. It might mean sitting down with your sales team. It might mean hearing from your customer experience team about whose problems cost more than the revenue returns. The ICP workshop we run with you and your leadership is where all of it gets reconciled.
By the end, the picture is sharper than anything your business has worked from before. The ICP is not a persona on a slide. It’s a specific, documented definition of which customers to pursue, which to keep, and which to gently decline.
Why is this different?
Most “ICP exercises” are persona workshops. Your team sits in a room, argues about who the customer is, writes it on a whiteboard, and leaves feeling aligned until they get back to their desks and realize nothing has changed.
Ours is grounded in both your data and the conversations that only you and your team can have. The output isn’t a poster. It’s a segmentation you can measure against, a messaging system you can operate, and a clear-eyed view of which customers are worth fighting for, in dollars, not in adjectives.
And because this work lives inside the single Seafoam retainer, everything the diagnostic uncovers, everything the measurement layer reveals, and everything the execution arm builds is happening in the same room, with the same team, pointed at the same financial outcome. There is no “we found it, now go hire someone else to fix it.” We find it. We fix it. We run it.
What this produces

An ICP definition you actually believe
Who your most profitable customers actually are, grounded in the data you have and the conversations we run with you and your team. Not who your sales team thinks they are, not who your old deck says they are.
Customer segmentation that reflects economic reality
Which customer segments are profitable, which are break-even, which are actively costing you money, and which are the ones worth chasing more of. Often the segment your sales team loves most is not the segment your CFO should.
A picture of where your best revenue comes from
How your most valuable customers found you, why they stayed, and what the ones who referred others have in common. This is the map that tells you where to point your marketing.
ICP and Customer Intelligence work tends to be the right fit when one of these resonates
- You’re not generating the ROI or net profit you should be, likely because you’re spending money targeting too broad an audience.
- You have a gut feel for who your best customers are, but you’ve never proven it with anything you could defend in front of your board.
- Your sales team is closing deals, but not the deals that make the business more profitable.
- You’re losing customers and nobody in the building can tell you what the leavers have in common.
- You’re planning an expansion, a new product line, or a pricing change and want the answer grounded in the business you have.

One Retainer. Two Stages of Intensity.
What The Engagement Costs
Phase 1
Diagnosis & Strategy
Customer interviews, fieldwork, and a full audit of your funnel, synthesized into a current-state journey map, a prioritized roadmap, and a dollar figure on exactly what’s leaking and where.
Phase 2
Ongoing Retainer
We execute against what Phase 1 found, running your marketing day to day, adjusting as the data updates. As the system matures and runs leaner, the goal is to cost you less, not more.
Questions We Get
Is this different from the segmentation our agency has done?
Almost always, yes. Most agency segmentation is based on demographics, firmographics, or surface-level behavior, the attributes easy to see and target with ads. What we build is grounded in profitability, retention, and lifetime value inside your business, reconciled against conversations with the people who know it best. Different input, different output, different decisions.
We already know who our best customers are. Do we need this?
Sometimes. Often, leadership teams are partly right about who their best customers are, and partly wrong in ways that are costing them meaningfully. The value of the work isn’t confirming what you already know. It’s finding the 20% you didn’t.
