Revenue Diagnostic

This isn’t a marketing audit. It’s a revenue audit.
We look at anything that touches how you acquire, convert, or retain customers, whether or not it’s technically “marketing.” Sales handoff, CRM plumbing, pricing, customer experience, unit economics, team structure. If it moves your revenue, we look at it.
How it works
We run Phase 1 across four working sessions with your leadership team, and a great deal of work in between that you don’t see. Inside those three months we shop your company, review recordings from your sales calls (and where helpful, sit in on a live one), interview your customers, audit your tech stack, run the CAC math your current agency has never shown you, and map how your customers actually move through your business. By the end, we know the business the way you know it.
Full detail on the four working sessions and what happens between them lives on The System. The short version: you are in the room for everything that leads to the final plan, so when we present it, it isn’t a reveal. It’s a conclusion.
Why is this different?
Most “audits” you can buy are 40-page reports delivered by someone who left six weeks later. You read it once. You file it. Nothing changes. The Seafoam diagnostic is different in three specific ways:
- It’s a revenue audit, not a marketing audit. We look at anything touching how you acquire, convert, and retain customers, including plenty of things your current agency would consider out of scope.
- It’s built from your own KPIs: the projections are your numbers, applied to specific factors we’ve identified as movable. Not industry benchmarks.
- The team that runs the diagnostic is the same team that executes the roadmap.
And because this work lives inside the single Seafoam retainer, everything the diagnostic uncovers, everything the measurement layer reveals, and everything the execution arm builds is happening in the same room, with the same team, pointed at the same financial outcome. There is no “we found it, now go hire someone else to fix it.” We find it. We fix it. We run it.
What this produces

A full map of your revenue system
Every place revenue enters, exits, or leaks. Acquisition, conversion, retention, and expansion mapped visually so you can see the system in one picture.
A prioritized roadmap
Not a list of recommendations. A sequence. What to fix first, what to fix second, and why that order matters, grouped into the months ahead, the year, and the horizon.
Financial projections on the top-priority initiatives
Your own KPIs applied to the specific factors we’ve identified as movable. A 5% uptick in your close rate is worth $X. A ten-point retention improvement is worth $Y. Operator math.
Where this works best
Revenue Has Plateaued
The business is still good. The growth isn’t happening.
High-Value Revenue Stream Underperforming
One part of the business works. The higher-margin part doesn’t.
Marketing Without ROI
You’re writing checks every month and can’t say what they produced.
Low Customer Retention & Repeat Revenue
You’re good at getting them. You’re not as good at keeping them.
AI Is Changing Everything
Your agency hasn’t mentioned it. You know you’re behind.
One Retainer. Two Stages of Intensity.
What The Engagement Costs
Phase 1
Diagnosis & Strategy
Customer interviews, fieldwork, and a full audit of your funnel, synthesized into a current-state journey map, a prioritized roadmap, and a dollar figure on exactly what’s leaking and where.
Phase 2
Ongoing Retainer
We execute against what Phase 1 found, running your marketing day to day, adjusting as the data updates. As the system matures and runs leaner, the goal is to cost you less, not more.
Questions We Get
Can we hire you just for the diagnostic?
No, but not for the reason you might think. The diagnostic is the first phase of an ongoing engagement, and the value compounds from there. We’re confident enough in what we produce that we’re banking on a simple outcome: once you’ve seen what the diagnostic surfaces, you’re going to want us to be the ones who put it into action. If we’re wrong about that, the engagement ends. We have never been wrong about that.
What if the diagnostic uncovers something we aren't ready to tackle?
That’s common. The roadmap sequences what matters most, and what gets addressed early. Some initiatives wait until the foundation is in place. Some get deprioritized entirely if the business changes. The roadmap is a living document. We revisit it quarterly and reset it every year.
