You’re spending. You can’t see what it’s producing.

The reports come in. There’s a deck. Impressions are up. Traffic is up. Something is always up. You nod, and you ask the question you always ask, how much revenue did this produce?, and the answer is the same answer. “Attribution is complicated.” “A lot of these touches are top-of-funnel.” “You really have to look at the full journey.”

You’ve been hearing these answers for years. Your revenue line is roughly where it was when you started hearing them. You’re paying for activity, not outcomes. You know this. You just don’t know what to do about it, because the alternative is firing someone with no replacement lined up.

Most marketing isn’t connected to revenue by design.

The agency or team running your marketing was hired to execute, run the ads, send the emails, update the website, post the content. Nobody asked them to build a measurement system, because measurement is a separate discipline that most marketing vendors don’t have and most buyers don’t know to require.

So what you end up with is execution running on top of an attribution model that was never properly built. The CRM isn’t integrated with the ad platforms. The website isn’t tagged to track revenue back to source. Pipeline data sits in one system, marketing data sits in another, and nobody has reconciled them. The “dashboard” you’re looking at is a PowerPoint summary of platform reports: Google says this, LinkedIn says that, Meta says the other thing, and none of them can see each other.

What you’re calling a marketing problem is actually a RevOps problem wearing marketing’s clothes. You’re not getting bad marketing. You’re getting unmeasured marketing, which is functionally the same thing.

Most mid-market companies route a meaningful share of revenue through marketing every year. Over a multi-year window that is a lot of money flowing through a system nobody in your building can tell you is working.

If half of it is producing, you’re leaving an enormous amount on the table by not doubling down on what’s working. If most of it isn’t, you’ve paid for a multi-year experiment whose results you can’t read. Either way, the cost isn’t the monthly invoice. It’s the decisions you didn’t make because you couldn’t see the data clearly enough to make them.

  • The Dollar Line: Connect marketing activity to sales outcomes, in dollars, not in impressions.
  • The Report: Stand up reporting that you’ll actually read every month.

Then, only then, we look at what’s actually working. Some of what you’ve been paying for will turn out to be producing real revenue nobody was counting. Some of it will turn out to be producing nothing. Most of it will land somewhere in between, and we’ll know exactly where. By the end of the first quarter, you’ll have what you’ve never had: a single number every month, in dollars, showing what each marketing dollar produced.
